A few months ago, we kicked off a pilot program with 30 people.

Our goal was simple.

Help them systemize their business while leading them to 8 figures.

This milestone is significant, but we can’t start there. We must first earn $15K in profit within the first 60 days. Because when you’ve done it once and you have a framework to do it again the path in front of you is clear.

For many this is the first time clarity has been reached.

They have tried a lot of different tactics to get their business moving forward.

When Matt joined the program things were going ā€˜ok’.

But he knew he needed to focus on the things that will take his business forward.

He joined the program and set to work.

His journey has a ton of lessons for you.

These are the 8 steps he took to design his business on the path to 8 figures, he got more than $30K in the first 60 days, all while putting systems in place so he could work less and spend more time with his family:

8 Steps:

1 - Identify the Issues - Matt had some success on his own, scaling his kitchen brand to $3M a year, only with 2 VAs doing some low-level tasks. We’ve used our framework, The Goal Retriever, to see where Matt is currently lacking - Operations, growth, or profit. In Matt’s case, he had a good system for PPC and supply chain but was lacking in almost everything else. He didn’t have anyone working for him full time, no new products in the pipeline, and his business was slowly losing profit for the past two years. He was also doing too much by himself. This also prevented him from spending more time with his family.

2 -  COGS - In Matt’s case, he had excellent terms with his existing suppliers and reasonable prices. He also already had solid cash flow. In his specific case, I suggested Matt offers to pay the supplier more upfront and get a significant discount.It worked.Matt was able to get 10% off on one of his main products by paying more in advance, getting it from $5 to $4.5 per unit, saving $0.5 per unit. Annually, Matt sells 50,000 units from this product alone, making him $25K in profit.

3 - Main Image - We’ve shown Matt how to use our internal A/B testing tool, which allows us to test main images and prices within Amazon. Matt didn’t update his main image for over 2 years for his main product. After running some polls against his competitors, we’ve noticed he’s falling behind on his main image. We then suggested optimizing it and testing it. Using our tool, we’ve seen a 20% uplift in sales within 2 weeks of testing. This is over $15K a month in additional revenue.

4 - Delegation - Matt was doing everything on his own - Talking to suppliers, freight forwarders, product research, etc. He also didn’t have clear systems in place. He had gone through my training on ā€œHiring your first managerā€, a 2-hour training giving him the roadmap to hiring his first manager. We then helped him in finding that manager. The entire process took him 3 weeks. The manager is now implementing our System Builder, a detailed training on how to put your systems and processes in place, which can be implemented by a team member.

5 - Quick Growth - Once you start delegating tasks, you can focus more on growth, which is usually the part sellers enjoy - Researching and developing new products. We’ve worked with Matt using our Fetch tool, helping identify missing variations by analyzing the sales on the variation level across his competitors. We found a few missing variations across different products, all together we expect to add another $15K-$20K a month in additional revenue.

6 - Long-Term Growth - We are now working with Matt on what I call ā€œThe Impossible Product Formula.ā€ We are coming up with product ideas that will generate over $100K a month with no competition. While developing these products takes time, this is where real growth comes from. This is needed to get this brand to 8 figures.

7 - Repeat the process - Now, it’s all about creating a flywheel for new products while optimizing the business further and implementing more systems and automation. If Matt decides to expand to another marketplace tomorrow, he can. If, instead, he decides to take a two-week vacation laptop-free, he can do that as well.

8 - Next Steps - There’s still more to be done. We want to start growing an email list, expand to other markets on/off Amazon, and hire another manager in Q1, all while making sure Matt is not burning himself out. The important thing is that Matt now has clarity and knows his next steps.
